§ 02 · the challenge

Great roast, wrong default.

Craft coffee brands in this pattern have usually been roasting for five-plus years, hold loyal wholesale relationships, and ran a Shopify store because they felt they should. Subscription defaults to "every two weeks" because that is the ReCharge out-of-the-box setting. The two-person pour-over household is drowning in coffee; the weekend brewer is running dry and cancelling.

Freshness claims sit prominently on the homepage but the roast-to-ship SLA lives in a whiteboard in the roastery. Coffee sometimes ships seven days post-roast because the shipping queue runs on first-in-first-out. Buyers notice. Tickets about "it tasted stale" start quietly increasing around month four.

Membership has been an idea on the roadmap for three years. The founder likes the concept but has never figured out how to operationalise it beyond a 15 percent subscribe-and-save discount. Members are not members; they are discounted subscribers.

    Early access to limited roasts, cupping events, a discounted second bag per quarter, direct line to the head roaster. Members churn at a third the rate of discount-only subscribers.

    Day-of-week routing.

    Shopify Flow blocks Friday-Sunday shipping. No coffee dwells over a weekend in the warehouse.
